Retouching 101: the pipeline from raw files to deliverables
Culling, grading, detail retouching, and format delivery — the four stages of a retouching pipeline that produces consistent, professional results.
The shoot is only half the job. The retouching pipeline that turns raw frames into deliverables is where the polish happens. Here's the four-stage process I use for every project, whether it's a single hero image or a five-hundred-frame catalog.
Stage one: culling
Select the strongest frames from hundreds of captures. Every select is judged on three criteria: focus accuracy, composition strength, and whether the product story is complete. A technically perfect frame with weak composition is culled. A strong composition with soft focus is culled. Only frames that pass all three criteria move forward.
The cull typically keeps ten to twenty percent of captured frames. A five-hundred-frame shoot produces fifty to one hundred selects. This ratio is normal for professional commercial work. If you're keeping more, you're probably not being honest with yourself about what's actually good.
Stage two: global grading
White balance, exposure, and color consistency across the entire batch. This happens in Lightroom or Capture One, using the color reference card as an anchor. The goal is batch coherence — every image in the set should feel like one collection, not twelve individual photos.
The grading is global, not per-image. Adjustments apply to the entire batch to maintain consistency. Per-image adjustments happen only when a frame has unique requirements — a different angle, a different lighting setup, a different product colorway.
Stage three: detail retouching
Dust removal, reflection cleanup, seam hiding, and any imperfection that draws the eye away from the product. The goal is invisible retouching — viewers should never think nice retouching, only nice product.
Detail retouching is where AI has made the biggest impact. Automated dust removal and reflection cleanup handle the mechanical work. Human retouching focuses on the creative decisions: preserving texture, maintaining character, ensuring the product looks real rather than synthetic.
Stage four: format delivery
Optimized files for web, high-resolution files for print, and properly named files organized by SKU and usage. The naming convention matters more than people realize — a client who can't find the right file in a delivery has a bad experience regardless of image quality.
A complete delivery includes: web-optimized JPEGs at target dimensions, high-resolution TIFFs for print, properly named files with consistent naming conventions, and a delivery manifest that maps files to SKUs and usage rights.
